Small and Medium Garment Factories in Pakistan

The direct answer: most of Pakistan’s garment capacity is in small and medium factories, and they are often the origin of the stocklots you buy. They are more flexible on quantity than large exporters and less consistent on process, so what you get depends heavily on verification.

What smaller factories do well

They accept smaller minimums than large exporters, which matters enormously for a first purchase. They often hold stock in categories that large exporters do not carry, and they will produce unusual quantities without treating it as an exception.

They can also be faster on small runs, because a large factory will not prioritise a small order against the volume it is already committed to.

Where the risk sits

Process consistency. A small factory may have a good cutting team and a rushed sewing line, and the difference shows in finishing, which is where most quality problems actually live.

Documentation and labelling are the second area. Larger exporters have compliance functions because their buyers require them; smaller factories may be less practised at producing labels that satisfy another country’s rules.

How to work with them well

Specify clearly and in writing, inspect more thoroughly than you would with a large exporter, and sample rather than relying on photographs. Ask for the technical specification in advance so you can check it against what arrives.

Where the relationship works, small factories are excellent sources because they are flexible and they treat buyers properly. Where it does not, the problem is nearly always that verification was skipped.

Buyer questions, answered

Are small factories cheaper than large exporters?

Often, because their overheads are lower and their minimums are smaller. But the price gap does not always survive freight and duty, because smaller quantities mean the fixed shipping costs are spread over fewer units.

What is the main quality risk with a smaller factory?

Finishing consistency. Cutting and sewing can be competent while pressing, trimming and final inspection vary between units. This shows up as inconsistent sizing and appearance rather than as obvious defects.

Can I place a repeat order with a small factory?

Yes, and repeat orders are where the relationship becomes valuable. The factory learns your requirements and the second run is usually better than the first because the brief is no longer being interpreted.
